An established skincare brand with a loyal DTC customer base and strong retention had no presence on TikTok Shop. Internal teams were stretched across the rest of the business, and the brand did not have a clear path to launch.

Not registered on TikTok Shop. Existing creator partnerships were generic and not connected to commerce. No shoppable content pipeline.

Strategy

  • Position TikTok Shop as an additional purchase path for existing demand, not a replacement for the existing DTC site.
  • Structure the launch around the products most likely to convert on the platform: hero SKUs, low-friction trial sizes, and bundles.
  • Build a creator and affiliate program that the internal team can run after the launch.

Execution

  • TikTok Shop setup, storefront design, and catalog structure.
  • Hero product listing optimization for TikTok Shop's discovery surface.
  • Creator outreach, brief development, and activation for the first 12 creators.
  • Shoppable content coordination: UGC, product demos, and creator videos.
  • Launch campaign with a clear attribution structure back to the DTC site.

Creator strategy

Recruited 12 creators across skincare, lifestyle, and educational content. Each creator was routed to a specific product angle and briefed with a commerce-driven hook.

Content strategy

Mix of UGC demos, ingredient storytelling, before/after framing, and objection-handling videos. Content was structured for organic, affiliate, and paid distribution.

Affiliate strategy

Set up an affiliate program with tiered commission, clear rules, and a relationship management cadence. Approved and activated initial creator partners.

Paid strategy

Spark Ads on top-performing organic creator content, paired with a small product-level test campaign. Performance reviewed weekly against the broader content engine.

Learnings

Existing DTC demand transfers to TikTok Shop faster when the hero SKUs are intentionally chosen for the platform. Creator-led commerce requires a real operating layer — affiliate rules, briefs, approvals, and follow-up — not a one-off outreach sprint. Shoppable content needs to be built for the platform's surface, not repurposed from a DTC ad.
