Challenge

A home goods brand had launched on TikTok Shop but stalled. The catalog was disorganized, affiliate activity was inconsistent, and content felt disconnected from the products.

Starting point

Already on TikTok Shop. Low GMV. Sparse content. Affiliate program inactive. No clear reporting structure.

Strategy

  • Restructure the catalog around the products most likely to convert: bundles, giftable items, and hero SKUs.
  • Rebuild the affiliate program with clear rules, tiering, and a relationship management cadence.
  • Build a content pipeline that produces shoppable content weekly, not sporadically.

Execution

  • Catalog restructuring and product listing optimization.
  • Affiliate program rebuild: commission, tiering, rules, and outreach plan.
  • Shoppable content pipeline: weekly UGC, creator content, and product demos.
  • Reporting structure installed at product, creator, and category level.

Creator strategy

Reactivated dormant affiliate partners, recruited new creators in the home & lifestyle space, and routed them to the restructured product catalog with briefs tied to specific buying reasons.

Content strategy

Content built around real use cases: organization, gifting, room refreshes, and small-space solutions. Each piece of content was tied to a specific product and a specific buying reason.

Affiliate strategy

Rebuilt the affiliate program from scratch: clear commission tiers, simple approval flow, weekly creator communication, and a clear performance feedback loop.

Paid strategy

Used Spark Ads on top organic creator content and a small product-level test. Paid was treated as an amplifier for content that was already working, not the primary growth driver.

Outcomes

What TIKBIRD actually installed.

We document the operating layer we built — not fabricated revenue or vanity metrics.

  • Catalog

Restructured catalog with clear merchandising logic and product listing optimization for TikTok Shop's discovery surface.

    Documented operating layer

  • Affiliate program

Rebuilt affiliate program with clear commission, tiering, and outreach cadence.

    Documented operating layer

  • Content cadence

Weekly shoppable content pipeline with documented briefs, review, and iteration.

    Documented operating layer

Learnings

An underperforming TikTok Shop is usually an operations problem before it is a marketing problem. A small, well-managed catalog of the right products usually beats a sprawling catalog of mediocre listings. Affiliate programs need a real operating layer, or they decay quickly.

Next step

Layer in a paid activation, expand the content pipeline, and start testing live shopping on the strongest product lines.
